When should you hire a Magento consultant instead of a developer?
The split is simple. Hire a developer when you know what to build. Hire a consultant when you do not. Below are the five scenarios where the consulting engagement is the right starting point - and the one where it is not.
- You are evaluating Magento against another platform. Shopify Plus, BigCommerce, Commercetools, Salesforce Commerce Cloud. The decision has six-figure consequences and one hour of consulting advice can change the outcome.
- You are scaling past your current architecture. Above ~10,000 SKUs, ~1M monthly visits, or multi-store federation, the original build often needs re-architecting before adding more features.
- You inherited a Magento store. M&A, internal team handoff, or new CTO arrival. Before changing anything, you need a written assessment of what you have.
- Your agency relationship is failing. Costs creeping, deadlines slipping, performance worsening. An independent review surfaces what is actually wrong before you switch agencies (which is expensive and often does not help).
- You are weighing a Hyvä migration. The economics are real, but timing matters more than people think. I will tell you when to wait.
The one scenario where you do not need a consultant: you have a clear scope, you know your stack, and you just need code shipped. In that case, the right move is to hire me directly or another senior developer and skip the audit step.

This is the most-asked consulting question I get, so it gets its own section. The honest answer is "it depends on five things" - and the spreadsheet I run with clients scores those five things explicitly.

Hyvä migration - should you do it now or wait?
The Hyvä migration question is the second most-asked. Here is the framework I use when consulting on timing.
Migrate now if: your INP is above 300ms at the 75th percentile, your bounce rate is rising in line with mobile share, your team has bandwidth in the next quarter, and most of your third-party modules have a Hyvä-compatible build.
Wait 6 - 12 months if: you are mid-replatform of something else (PIM, ERP, OMS), your peak season is in < 90 days, your top three revenue-driving modules have no Hyvä build yet, or your team has no Tailwind/Alpine experience and no budget to add it.

The published $25/hr rate is non-negotiable. There is no "consulting premium" on top of it. Yes. About a third of my consulting engagements include sitting in on calls between the merchant and their delivery team as an independent technical reviewer.
Do you sign NDAs?
Yes - standard mutual NDA. Send your paper or I will send a template.
Will you also implement the fixes you recommend?
Optionally. The audit and the build are separate purchases - you are not locked in. About 60% of audit clients also book the fix sprint; the rest run it themselves or with their existing team.
